AI Agents Are Breaking Zero Trust — Here's the Fix
Ninety percent. That's how many large language models can still be jailbroken in 2026. Not by nation-state actors with custom tooling and six-figure budgets — by anyone with a browser and enough patience to try a few prompt variations.
Our team discovered this firsthand during a red team engagement last month. A financial services client had deployed an AI agent to automate customer onboarding. The agent had read access to their CRM, write access to their compliance database, and the ability to trigger email workflows. On paper, the access controls looked solid. Role-based. Documented. Approved by their security committee.
It took us forty-seven minutes to get that agent to dump PII from 1,200 customer records into a format it was never supposed to produce. Not through some exotic exploit chain. Through a series of carefully crafted conversational prompts that the model's guardrails simply couldn't handle.
The CISO's face when we showed her the results told the whole story. She'd spent eighteen months building what she thought was a mature security posture. And a single AI agent — one her own team had deployed — punched a hole straight through it.

Why Traditional Access Controls Are Failing Against AI Agents
Here's something most security teams haven't fully internalized yet. The access control models we've relied on for two decades were designed for one assumption: human users performing predictable actions at human speed.
Think about how a typical enterprise manages email access. An employee gets provisioned on day one. They get full access to their inbox, the ability to send externally, and maybe access to a few shared mailboxes. That access stays static — sometimes for years — unless someone in IT manually revokes it during an offboarding process that (let's be honest) gets skipped about 30% of the time.
That model worked — barely — when the biggest risk was an employee forwarding sensitive documents to their personal Gmail. It completely falls apart when you introduce AI agents that can process thousands of documents per minute, make autonomous decisions about data routing, and interact with dozens of systems simultaneously.
The core problem isn't that AI agents are malicious. Most aren't. The problem is that static, perpetual access privileges create an attack surface that scales exponentially once machine-speed actors enter the picture.
One security architect we work with put it bluntly during a recent incident review: "We gave the agent the same permissions we'd give a junior analyst. But a junior analyst can't read 50,000 documents in an afternoon and cross-reference them against an external dataset. The agent can."
That gap — between the permissions we assign and the actual capability those permissions enable when wielded by an AI — is where the next generation of breaches will live. And most organizations haven't even started measuring it.
But the access control problem is only half the story. The real threat landscape is far more chaotic than most CISOs realize.
The Attack Surface Nobody Budgeted For

Consider what's happening right now in most mid-size to large organizations. Engineering teams are spinning up MCP servers — Model-Controller Protocol servers that act as bridges between AI agents and backend systems — without any security review. Marketing departments are deploying AI agents that have access to customer data through API keys stored in plaintext configuration files. Finance teams are downloading pre-trained models from open repositories without validating provenance, origin, or checking for embedded malicious code.
This is shadow IT on steroids. And unlike the shadow IT of the 2010s — where the worst case was usually an unsanctioned Dropbox account — shadow AI can actively exfiltrate data, make autonomous decisions that affect business operations, and serve as a persistent backdoor that traditional endpoint detection doesn't even know to look for.
The MCP protocol situation alone should be keeping CISOs up at night. The MCP specification, as it stands today, lacks built-in authentication mechanisms. That means every MCP server deployed in your environment is potentially an open door — no credentials required, no access logging, no behavioral monitoring.
We've seen this pattern play out across multiple client environments in recent months. During a shadow IT discovery engagement for a healthcare organization, our team identified seventeen MCP servers that no one in the security organization knew existed. Four of them had direct access to patient record databases. None had authentication. The servers had been running for an average of eleven weeks.
Seventeen unprotected bridges to sensitive data. Eleven weeks of exposure. Zero visibility.
And that's before we even talk about what happens when the attackers start using AI agents of their own.
When Attackers Get AI Agents — And They Already Have
Here's the scenario that security researchers have been warning about for the past eighteen months, and that we're now seeing early evidence of in the wild.
Traditional cyberattacks, even sophisticated ones, operate at human speed. An attacker gains initial access, spends days or weeks doing reconnaissance, moves laterally through the network, identifies high-value targets, and eventually exfiltrates data or deploys ransomware. Security teams have detection windows measured in hours or days. Incident response playbooks assume human-speed adversaries.

Imagine an attacker who deploys an autonomous agent that can scan your entire network topology in minutes, identify misconfigured services using pattern recognition that would take a human pentester days, generate and test custom exploit code on the fly, and adapt its approach in real time based on what defenses it encounters. No coffee breaks. No shift changes. No mistakes from fatigue at 3 AM.
This isn't theoretical anymore. Our threat intelligence team has been tracking early indicators of AI-augmented attack campaigns since late 2025. The signatures are different from traditional attacks — faster lateral movement, more sophisticated evasion techniques, and exploit code that shows signs of automated generation and testing.
The economics are what make this truly dangerous. A sophisticated, targeted attack that might have cost an attacker $200,000 in human labor and months of preparation can potentially be executed by an AI agent for a fraction of that cost in a fraction of the time. When you collapse the cost curve for attacks, you don't just make existing threats cheaper — you make entirely new categories of attack economically viable.
Small and mid-size businesses that were previously "not worth the effort" for sophisticated threat actors? They're now viable targets. Industry-specific attacks that required deep domain expertise? An AI agent can learn the domain.
The defensive implications are stark: if your security architecture was designed to detect and respond to human-speed threats, you are already behind.
So what actually works? That's where we need to talk about zero trust — but not the version most organizations have implemented.
Zero Trust for the AI Era: What Actually Needs to Change
Most organizations that claim to have implemented zero trust have actually implemented something closer to "slightly-less-trusting." They've added multi-factor authentication. They've segmented their networks. They've deployed identity providers with conditional access policies. That's good. That's necessary. And against AI agents, it's woefully insufficient.
True zero trust for AI environments requires three capabilities that most current implementations lack entirely.
Capability One: Dynamic, Continuous Authorization
Static role-based access is dead. In an AI-native environment, every access request — whether from a human or an agent — needs to be evaluated in real time based on current context. What is the agent trying to access? Why? What has it accessed in the last sixty seconds? Does this request pattern match its expected behavior profile?
This isn't just about checking credentials at the door. It's about continuous, behavioral authorization that can revoke access mid-session if something doesn't look right. An agent that suddenly starts accessing database tables it's never queried before should have its access suspended immediately — not after a security analyst reviews the logs tomorrow morning.
Capability Two: Granular Agent Identity and Provenance
Every AI agent operating in your environment needs a verified identity. Not just "this agent was deployed by the engineering team" — a full provenance chain. What model is it based on? Where was that model trained? Has it been scanned for embedded malicious code? What are its declared capabilities, and do its actual network behaviors match those declarations?
This is essentially a software bill of materials (SBOM) approach applied to AI agents. If you can't answer "exactly what is this agent, where did it come from, and what is it supposed to be doing?" for every agent in your environment, you don't have zero trust. You have zero visibility.
Capability Three: Network-Level Agent Behavioral Monitoring
Traditional endpoint detection and response (EDR) tools were built to monitor human-initiated process execution. They're largely blind to the kind of activities AI agents perform — API calls, data queries, inter-service communication, and model inference requests.
Organizations need network-level visibility that specifically understands AI agent traffic patterns. This means monitoring encrypted traffic flows, understanding which agents are communicating with which services, detecting anomalous data transfer volumes, and correlating agent behavior across the full stack — from the edge to the cloud.
Technologies like SDWAN and secure access service edge (SASE) architectures are becoming critical here, not just for routing optimization but for security visibility. When an AI agent controlling a manufacturing robot or assisting in a remote surgical procedure is sending data across your network, you need to be able to prioritize that traffic, inspect its patterns, and flag anything unusual — without introducing latency that could have real-world consequences.

A Security Team's Playbook for Securing AI Agents
Our team has developed this framework from direct experience across dozens of AI security assessments. These aren't theoretical recommendations. Each step addresses a specific failure mode we've seen exploited in real engagements.
Step 1: Discover and Inventory Every AI Component
Before you can secure AI agents, you need to know they exist. Run a comprehensive discovery across your environment:
- Scan for running MCP servers on your network. Look for the default ports and process signatures.
- Audit all API keys that have been provisioned to non-human entities. Cross-reference against your identity provider.
- Survey engineering and business teams about AI tools they've deployed. You will find things your asset management system doesn't know about.
- Check for models downloaded from public repositories (Hugging Face, GitHub model repos, etc.). Validate provenance for every one.
Pro tip: Don't just scan once. Shadow AI deployments appear continuously. Build this into your weekly security operations rhythm, or better yet, automate the discovery process with continuous monitoring.
Step 2: Implement Agent Identity and Authentication
Every AI agent gets a verified identity. No exceptions.
- Assign machine identities (certificates or tokens) to every authorized agent
- Implement mutual TLS for all agent-to-service communications
- For MCP servers specifically, deploy an authentication gateway or proxy that sits in front of the server and enforces identity verification. The MCP spec doesn't include auth — you need to add this layer yourself
- Create an agent registry that tracks: model version, deployment date, owner, declared capabilities, authorized data access scope
Common mistake we see: Teams assign a single service account to multiple agents. This destroys your audit trail and makes behavioral baselining impossible. One agent, one identity. Always.
Step 3: Build Behavioral Baselines and Anomaly Detection
Once agents have identities, monitor their behavior and build baselines:
- Track API call patterns, data access frequency, and inter-service communication paths for each agent during a 2-4 week baselining period
- Define thresholds for anomalous behavior: unusual access patterns, data volume spikes, communication with unexpected services
- Implement automated responses for threshold breaches: alert, restrict, or suspend agent access in real time
- Integrate agent behavioral data into your existing SIEM/SOAR workflows
The key insight here: Agent behavior is actually easier to baseline than human behavior because agents tend to be more consistent. An agent that suddenly deviates from its established pattern is a much clearer signal than a human doing something slightly unusual.
Step 4: Validate Models Before Deployment
This is the step most organizations skip — and the one that creates the most dangerous blind spots.
- Scan all AI models for known vulnerabilities using automated security tools
- Conduct red team testing against models before production deployment, specifically testing for jailbreaking, prompt injection, and data extraction techniques
- Implement semantic inspection — analyze what the model actually does with inputs, not just what its documentation says it should do
- Establish a model approval pipeline similar to your code review process. No model reaches production without security sign-off
With over 90% of language models still vulnerable to jailbreaking, deploying an AI agent without adversarial testing is the equivalent of deploying a web application without running an OWASP scan. You wouldn't do the latter in 2026. Stop doing the former.
Step 5: Establish AI-Specific Incident Response Procedures
Your current incident response runbooks almost certainly don't account for AI-specific scenarios. Build playbooks for:
- Compromised agent containment: How do you isolate an AI agent that's been manipulated without disrupting dependent business processes?
- Data poisoning response: What's your recovery plan if a model's training data or runtime inputs have been tampered with?
- Shadow AI discovery response: When you find an unauthorized agent or MCP server, what's the documented triage and remediation process?
- Agent privilege escalation: How do you detect and respond when an agent is performing actions outside its authorized scope?
Step 6: Prioritize and Protect AI-Critical Network Traffic
Not all AI traffic is equal. An agent managing your email marketing campaigns and an agent controlling a robotic arm on your factory floor have very different security and latency requirements.
- Classify AI agent traffic by criticality and implement appropriate QoS policies
- Deploy SDWAN or SASE solutions that can differentiate and prioritize AI agent communications
- Implement traffic inspection for AI-specific protocols while maintaining performance SLAs
- Establish dedicated network segments for high-criticality AI operations
This six-step framework isn't a one-time project. It's an ongoing operational discipline that needs to evolve as AI capabilities — both yours and the attackers' — continue to accelerate.
The Uncomfortable Truth Most Vendors Won't Tell You
Here's where we break from the standard security vendor playbook and share something most of our competitors won't say publicly.
Technology alone will not save you here.
We talk to CISOs every week who are shopping for the silver-bullet AI security platform that will solve all of this. They want to write a purchase order, deploy an appliance, and check "AI security" off their risk register. That product doesn't exist, and anyone claiming otherwise is selling you something you'll regret buying.
The organizations that are actually handling AI security well — and we can count them on two hands among our client base — share one characteristic that has nothing to do with technology. They built the people and process foundations first.
They created clear ownership structures before buying tools. They established AI governance committees that include security, legal, engineering, and business leadership. They developed runbooks and procedures for AI-specific incidents before those incidents happened. They trained their security analysts to understand AI agent behavior before deploying monitoring tools.
One of our longest-standing clients — a mid-size financial firm — told us something that stuck: "We spent three months on process and governance before we deployed a single AI security tool. When we finally did deploy, our team actually knew what to do with the alerts. Every other team I talk to has the opposite problem — great tools, no idea what the output means."
That's not to say technology doesn't matter. It absolutely does. Behavioral monitoring, model validation, network visibility, MCP gateway security — these are essential capabilities. But they're force multipliers for good process, not substitutes for it.
And the "shields up" approach we're seeing from many CISOs — essentially blocking AI adoption until they figure out the security story — isn't sustainable either. The business pressure to deploy AI is too strong. The competitive advantage is too real. Security leaders who try to hold the line against AI adoption will find themselves being routed around, which creates even bigger shadow AI problems.
The right answer is harder than either extreme. It's building security frameworks that enable AI adoption — that make it safe to deploy agents, safe to experiment with new models, safe to integrate AI into critical business processes. Security as an enabler, not a blocker.
Honestly, not every organization is going to get this right. The ones that do will have a significant competitive advantage — not because their AI is better, but because their AI is trustworthy.
What the Numbers Look Like When You Get This Right
Organizations that have implemented the framework we described above — full agent identity, continuous behavioral monitoring, model validation, dynamic authorization — are seeing measurable results.
One healthcare client reduced their mean time to detect AI-related anomalies from 72 hours to under 15 minutes after implementing agent-level behavioral baselining. They caught a misconfigured agent that was querying patient records outside its authorized scope within the first week of monitoring.
A manufacturing firm that deployed network-level AI traffic analysis and prioritization reported zero latency-related incidents in their robotic control systems over a six-month period — compared to seven incidents in the previous six months before implementation.
The financial services client whose red team engagement we described at the beginning of this article? After a twelve-week implementation of the full framework — agent identity, MCP gateway security, behavioral monitoring, and model red teaming — we ran the same engagement again. That CISO whose face I mentioned at the start — the one from the financial services engagement — she said something to our team during the debrief that I think about regularly.
"I kept telling my board we had AI under control because we had policies for AI use. Policies. While agents were running across our network with permissions I hadn't reviewed, accessing data I didn't know they could reach, through protocols my team had never heard of."
She's not alone. Based on our assessment work over the past year, most organizations have significant blind spots in their AI security posture that they haven't yet identified — because their existing tools and processes weren't designed to look for them.
